Innovations – are they needed for the Finnish paper industry?

Today, according to the public discussion, the Finnish paper industry is labelled by doom and gloom. Mills are being shut and competent and experienced personnel find themselves forced to admit that it is the end of the road. Persons who regard themselves as experts try to prove that the paper industry in Finland has no future any more. This is a sad message for the senior papermakers. Has the prosperous, high quality paper industry, which was built by past generations, been undermined? Has the national backbone of the Finnish economy been dilapidated?

It is also advised that the only solution for the future is to start investments in new businesses like bio-energy and nanotechnology. This idea may be good, but meaningful profits will not be generated in the next couple of years from these businesses. Rather it may take more than ten years to materialize. We have to realize that the “traditional” paper industry is the only major profit generator for the Finnish paper companies, at least in the next ten years to come. Secondly, these so called experts claim that the industry has invested nothing in the development in the past. Perhaps they are not aware of what has been done in the period from 1950’s to 1990’s, when significant innovations changed the whole industry.

However, in the middle of this austerity we seniors still have faith in the future. Also some respected managers have expressed their faith like the encouraging presentation of CEO Jussi Pesonen in the previous PI meeting in April. The medicine is, in addition to the closure of non-profitable units, renewal by innovations. Innovations are needed for new businesses, but how about the existing businesses. Have we lost our faith in further improvement of the Finnish paper industry, the most efficient in the world? What is your opinion of future innovations in the traditional paper industry? Are they needed? Have they been missed in the past ten years? Has the Finnish forest cluster invested insufficiently and inefficiently and perhaps in wrong projects? There are numerous unanswered questions. What is your advice concerning the future of the Finnish paper industry? Are new innovations one part of the success formula? In addition to the concerns over the future we seniors have another issue in our minds. In the past fifty years this industry has been transformed to a global technological leader. Part of the success has come from the innovations done by hundreds and hundreds of people within this cluster. Tarvitseeko Suomen paperiteollisuus innovaatioita?

Nyt, keväällä 2009, tilanne paperiteollisuudessamme näyttäytyy hirveältä. Hyvässäkin trimmissä olevia tehtaita lopetetaan ja hyvin monet ammattinsa perinpohjin osaavat ihmiset ovat joutuneet toteamaan, että kaikki on nyt lopussa. Yhteiskunnassa nostaa päätään joukko asiantuntijoiksi itsensä ylentäneitä todistamaan, että paperiteollisuudellamme maassamme ei ole tulevaisuutta. Seniorin mielessä tämä kaikki tekee tosi surulliseksi. Ollaanko sukupolvien aikana rakennettua suurella innostuksella luotua kansallisvarallisuuttamme surutta tuhoamassa??

Surun tunteen rinnalla meillä, vuosikymmenien ajan alalla työtä tehneillä, on kuitenkin uskoa tulevaisuuteen. Onneksi viime aikoina myös nyt vastuussa ole-vat johtajat ovat käyttäneet rohkaisevia puheenvuoroja, esimerkkinä Jussi Pesosen uljas esitys PI:n viime kokouksessa. Lääkkeeksi on huonosti kannattavan tuotannon karsimisen ohella esitetty uudistuminen, innovaatioiden aikaansaaminen. Innovaatiolla pyritään löytämään kasvun mahdollisuuksia muista liike-toiminnoista kuin paperin valmistuksesta. Tämä on varmasti aivan oikein, mutta onko luovuttu toivosta löytää innovatiivisia keinoja pönkittää varmasti vielä pitkään tarvittavaa syömähammastamme, maailman tehokkainta paperiteollisuutta. On esitetty, että viime vuosisadan lopulla yhteistyössä maailman osaavimmaksi kehitetty Suomen metsäklusteri on suunnannut riittämättömästi kehityspanoksia, ja monen mielestä vielä vääriin kohteisiinkin. Onko näin? Eikö ole innovoitu tarpeeksi ja oikeisiin kohteisiin? Onko kehitetty huippuosaaminen mennyt hukkaan? 

Nyt toivomme Papermakers’ Wikin blogisivuilla vilkasta keskustelua siitä, mitä uutta paperiteollisuuttamme koskevat innovaatiot tästä eteenpäin konkreettisesti voisivat sisältää. Kaikki paperiteollisuudestamme kiinnostuneet, tulkaa mukaan heittämään ajatuksia, forum on kaikille avoin!!
  
Menneen viidenkymmenen vuoden aikana alallamme on aikaansaatu valtavasti uutta tuotteissa, prosesseissa, energiahuollossa, ym. Olemme nousseet maailman kärkeen. Sitä, joka ei tätä usko, kehoitamme menemään Papermakers’ Wikin innovaatiosivuille. Herjat, että paperiteollisuus on unohtanut uudistumisensa, on jokaisen, joka haluaa esiintyä täysjärkisten ihmisten kirjoissa, syytä lopettaa. Tässä kohtaa toivomme arvoisilta lukijoilta täydennystä sivustoilla olevaan ja vielä varsin vajavaiseen kronikkakokoelmaan innovaatioista.

Dear Three Wise Men,
 
I agree with what you are telling, but I think you are barking at the wrong tree. Both development in the current commodity business and new business creation in my view are needed. I don’t feel the development done during the 70’s and 90’s, the focus point of it, is enough for our current challenges. We have been product and process development cantered for too long. The current business needs ideas for instance in service creation and business model innovation. This in addition to the totally new businesses. The challenges if current companies in new business creation is another question I’m not trying to address here.
 
How to improve the current business then? I recall a discussion I had with a paper maker some time ago. They wanted to improve the delivery time from 14 days to 5 days like their competitor. Both companies were still doing badly so: was this question wasn’t right for creating new business? The question should rather be something like: how we can have the delivery time zero days or 60 days with happier customers!
 
There are also very interesting approaches for business model innovations. There are examples of changing the whole cost curve of the industry to favour companies with innovation capabilities that go beyond the traditional product improvement approach.
 
The problem with current R&D efforts in enhancing productivity is that it doesn’t bring us new enough value to survive. We made a small calculation on LWC where we found out that paper making operations have a very small impact in the profitability (only 5,5% of the sensitivity) where as price was 75% of the sensitivity. Still we concentrate too much on operations improvement.
 
We don’t need new gadgets, we need innovation on how to create new business also within our current business domain.

Innovation is always needed

Innovation is always needed but it had tp be done wisely.
It is interesting when you read Jim Collins’ ( You know the author behind From Good To Great and Built To Last) latest book “How the Mighty Fall”, that when he observed the rise and fall of 13 companies that went busted from being excellent, 5 of those failed due to inability to innovate and – hear now – 8 due to overability to innovate!!! With overability I mean that they went to wild and disregarded the old in favor of the new too fast. That the new will replace the old is ineviatable, but you have to have a smooth transition to survive in the mean time.
Hence – Innovations in the traditional Paper Industry are valuable indeed!!! But I believe that most paper people think that innovation is a misspelling of invention, e.g. product and process changes. It is been seen that in mature companies, it is de facto Business Model and Marketing/Brand Innovation that prosper. To come up with process and product innovations is still valid, but on a continuous improvement and incremental scale to make it leaner and leaner. But the possible re-birth comes from areas that are out of the comfort zone for traditional paper people – Business Model Innovation (Who are you selling to, in what way, on what terms etc) and Marketing/Brand (what makes the customers choose only You although the competitor is just as good)

Hyvät ystävät,
 
Viisasta kirjoittelua, mutta kaikilta tuntuu unohtuneen se valitettava asia, että Suomi on hinnoitellut itsensä liian kalliiksi, jotta tänne kannattaisi investoida. Meidän työ-, puu- ja kuljetuskustannuksemme ovat yhteensä noin 80 – 100 €/valmistustonni korkeammat kuin Keski-Euroopassa. Niin sanottu halpa energia kompensoi tästä noin neljänneksen jos sitäkään. Uutena uhkana on hallituksen kaavailemat energiveron korotukset, joiden vaikutus on kymmenkertainen verrattuna työnantajamaksuihin tuleviin helpotuksiin. Raskasteollisuus laitetaan maksamaan työvoimavaltaisen alan saamat edut. Kun tällä mallilla ajetaan metsäteollisuus ahdinkoon, niin pikkuhiljaan loppuvat myös kansalaiset, jotka tarvitsevat entistä enemmän palveluja, halpaa ravintolaruokaa tai joka toinen viikko parturissa käyntiä. Verokertymä heikkenee entisestään ja valtion velanmaksukyky heikkenee oleellisesti. Käsittämätöntä touhua.
 
Nyt tarvitaan keinoja, joilla ensinnäkin mahdollistetaan metsäklusterin uudistuminen eli annetaan aikaa. Aikaa annetaan siten, että nykyisen metsäklusterin toimintaedellytyksia ei entisestään heikennetä valtiovallan taholta – mielummin edistetään aidosti. Nythän on lähinnä rakennettu metsäautoteitä, kehutaan tätä tiedotusvälineissä ja ollaan sitten mukamassa varsinaisia metsäteollisuuden ystäviä.
 
Toiseksi on panostettava tulevaisuuden uusien tuotteiden kehittämiseen ja riittävän koulutuspohjan luomiseen, että uudet innovaatiot ja sitä kautta toimivat ja kannattavat liikeideat ovat mahdollisia.
 
Toivotaan järkevää teollisuuden toimintaedellytyksiä edistävää politiikkaa hallituksen taholta, muuten hukka perii meidät kaikki.
 
Ja lopuksia haluaisin muistuttaa, että isoa D:tä (devalvaatio) ei enää tule turvaksi, kuten aiemmin, joten näillä asioilla on todella kiire.

Martti and Bengt are adding nicely to what I think starts to close in to the essential. What could we do with the current infrastructure that would bring us new possibilities? Since the costs are too high for current business models, we should try to do something new with what we have. How about this:
 
I understand the business case for dissolved cellulose in Kemijärvi was quite ok. I understand Storaenso didn’t want someone else to come in an potentially needing more wood and being able to pay more for it in their important wood procurement area. What I don’t understand is why didn’t Storaenso start their own dissolved cellulose production in Kemijärvi? I hope Storaenso people involved would comment. I hope they can prove me wrong on this.
 
Now we are phasing a same kind of a challenge with Sunila and why not also with Kotka. Sunila is old with one too old recovery boiler. How about this: let’s take the hemicelluloses out before the cooking, build in a lignin recovery (ligno boost or similar), and build a pulp and steam line under sea to Kotka. The products would be:
- Hemicellulose products for chemical industry
- Lignin for home and local energy creation
- New pulp grades for special applications
- Pulp and steam for Kotka
 
I haven’t done this calculations (yet), but I wonder if anyone has already done it.
 
There are cases in history where old installed base has been used for more risky new product approaches. Äänekoski LWC was to my understanding one such case during the 70’s. I think we want to check this business case out with GloCell and friends. Anyone interested? I think many Storaenso people read this blog as well. I’d be glad to hear your comments. Can you prove me wrong?

Hienoa, että meidän kolmen

Hienoa, että meidän kolmen “innovaattoriukkelin” antamaaan haasteeseen on tullut jo neljä kommenttia. Muutama kommentti näihin kommenteihin:
 
Lehtosen Juhani kirjoittaa, että me puhuimme vääristä asioista (haukuimme väärää puuta). Juhanin mielestä nykytilanteessa tarvitaan myös uusien liiketoimintojen luomista. Mutta niinhän mekin olemme ajatelleet. Sanoimme: “onko luovuttu toivosta löytää innovatiivisia keinoja pönkittää varmaan vielä pitkään tarvittavaa syömähammastamme, maailman tehokkainta paperiteollisuutta?” Täällä tarkoitimme juuri uusia keinoja, nimitettäköön näitä uusiksi busineksiksi. Eli siis olemme Juhanin kanssa samaa mieltä!
 
Edelleen: Juhani kirjoittaa toimitusajoista ja asiakastyytyväisyydestä. Täsä ei ole kyllä sinällään mitään uutta. Toimitusaikoja on jo vuosikymmeniä pyritty kehittämään kuljetuksia parantamalla, terminaaleja rakentamalla, siirtämällä toimtusketjun viime vaiheet lähelle asiakkaita , jne. Luulenpa, että kyllä aina on tajuttu, kuinka tärkeitä ovat asiakkaat!!
 
On totta, että hintojen vaikutus kannattavuuteen on tietysti erittäin suuri. Mutta ainakin tuhannen taalan temppu onkin siinä, miten hintoihin saadaan korotuksia. Paperiteollisuutemme on maailman sivu tavoitellut jalostusasteen nostoa. Tämä on tarkoittanut hinnakkaampia tuotteita, mutta tämä on edellyttänyt myös operaattioiden, teknologian kehittämistä. Tuotteet ja niiden valmistamiseksi tarvittava teknologia ovat toistensa kanssa symbioosissa. Sitä paitsi paperiteollisuuteen aivan erityisesti liittyy se, että kustannuskilpailukyvystä on huolehdittava. Michael Porter kävi 80-luvulla Suomessa levittämässä strategiaoppiaan, jossa strategiat tuotekehitykseen ja kustannuksiin asetettiin vaihtoehtoisesti strategioiksi. Tätä jotkut metsäyritykset lähtivät kokeilemaankin. Korostettiin, että nyt meillä “differoidaan” kuten duunarit ristitivät uuden strategian. Opetus oli, että kyllä myös kustannusten kurissapitämisestä ja pienentämisestä oli jatkuvasti pidettävä huolta!
 
Savelaisen Martti kirjoittaa aivan oikein erittäin oleellisesta asiasta eli miten Suomi saadaan pidettyä maana, johon kannattaa investoida. Hallituksen toimista puuttuu logiikka, ja ei vain nykyisen, vaan jo monien, monien aiempien. Samaan aikaan kun korostetaan, kuinka tärkeää on lisätä työpaikkoja, toimitaan käytännössä täysin päinvastoin erityisesti veropolitiikassa. Suomen hallituksen toimintatavoissa on se perusvika, että yksityiset ministerit ovat hyvin itsenäisiä omalla hallinnonalallaan, eikä ole yhtä “toimitusjohtajaa”, joka pitäisi linjaukset kurissa niin, ettei synny eri hallinnonalojen välisiä ristiriitauksia. Tyyppiesimerkki on ympäristöministeriö, joka koko ajan suunnittelee teollisuudelle ja yksityisille kansalaisille uusia rasituksia ympäristönsuojelun verukkeella. ja muut ministerit, pääministeri mukaanlukien ovat hiljaa kuin ………..sukassa. Eihän ympäristönsuojelua voi kieltää, sehän on aina vain kannatettavaa. Tämän kirjoittajan kokemuspiiriin Keskusliitossa ollessani kuuluu aika, jolloin ympärisministeriötä perustettiin. Vastustin hanketta ja puhuin siitä esimiehelleni Matti Pekkaselle informoituani MTK:n sillloisen puheenjohtajan Heikki Haaviston kanssa. Hän lupasi, että MTK on meidän kanssa samassa rintamassa. Sittemmin Haavisto ja MTK kuitenkin lipesivät tästä linjauksesta! Olikohan se viisasta. Ehkä johtaja Tornberg MTK:sta voisi tähän vastata.
